Types of Project Reviews

Project reviews are typically held to assess the project’s impact across the portfolio of other projects, to evaluate alternatives, and to make a decision to either continue the project or abandon it.

Project reviews share four characteristics: one – They are measurable; two – they have specific goals; three – They deliver direct or indirect benefits to customers or stakeholders; and four - they are triggered by a specific milestone or a pre-established schedule.

Every review must have a purpose, and the purpose must be aligned to the specific project needs. Other aspects are frequency of the review, the granularity of the review, and the scheduling consideration of the review or the event-driven nature of the review.

Some of the common types of review are: Project Go/No-Go Review, Plan Review, Progress Review, Detailed Technical Review, and Project Sunset Review.

The Project Go/No-Go Review has as its purpose to assess the project need; the desired benefits; the fit within the project portfolio with reference to costs, schedule, and risks; and how the project aligns to business needs.

The purpose of the Plan Review is to review the project plan. This is mainly to determine if the project addresses the critical business, user and technical requirements.

Progress Reviews are designed to review the status of the project. These reviews address not only the progress to date but the plan for the remainder of the project and any necessary adjustments.

The purpose of the Detailed Technical Review is to ensure completeness, accuracy, appropriateness, and overall quality of the project.

Lastly, the Project Sunset Review captures project successes, difficulties, and resulting lessons learned and communicates these to the project team and management at all levels.

Project Review Process

In the past, reviews were almost always conducted face-to-face. Advances in technology have allowed for reviews to be conducted remotely. Tools like WebEx and GoToMeeting have enabled organizations to hold meetings in the virtual realm, which allows increased collaboration over telephone conference calls.

Formal project reviews have a mini-life cycle and should be treated in the context of the project. The three keys stages of a project review are preparation, meeting and review, and post-meeting follow-up.

The preparation stage is crucial to ensure the success of the review. Careful preparation results in maximum benefits from the review. The review collaterals, review checklists, audience, review agenda, schedule and location are critical to a successful review.

Each review should have a review coordinator who conducts the meeting. There should also be a note-taker and timekeeper. The review coordinator is tasked with running the meeting and keeping it on track.

During the review or post-review, the action items are reviewed and assigned to responsible individuals. Any and all issues raised during the review are discussed and documented. This may be where many organizational best practices are born.
